Not much to see in Florence but lots to see in Rome, so if not much time you may want to spend more time in Rome.
Having said that, Pisa is about an hour away by bus from Florence.
Getting in to places like he Uffizi gallery, the vatican, the leaning tower, etc can mean long queues so often better to buy them online.
If you hire a car, it costs a lot if you do not take it back to where you picked it up (ie: Florence). There is also the point that driving is fast and furious in Italy, and especially in Rome. Dents in cars are common. Parking isn't bad in Florence but is bad in Rome.
I would say take a bus (coach) to Rome as it is very easy to get lost there if driving in Rome for the first time.
As to safety, beware of pick pockets and lecherous men.
As to hotels, you've left it quite late. You could try lowcostholidays, trivago, hotelscombined or any number of similar sites.
Lots of eating places about depending on whatever you want and what prices you want to pay but I was not greatly impressed with Italian food.
Weather will be cold to very cold, with maybe some snow.
Expect huge crowds around St Peter's around christmas time.
There is actually plenty to see in Florence but you should be able to see it all in a day.
Rome is massive.more than you can see in two days. The sights are fairly well spread so the hop on/off buses maybe a good idea.
As stated driving in Italy is mayhem and only for the brave,parking is a truly unique experience and a great spectator sport for the coffee sipping pedestrians.
Pisa is indeed a nice place to visit and if you have the time afternoon tickets for the Tower etc are easier to get otherwise you'll have to got straight to the tickets offices to make sure of getting into the ones you want. If you don't have a guide a guide book is essential otherwise what you're looking at will mean little.
